Why Lead Fails

Thermal fatigue. Lead expands significantly in summer heat and contracts in winter cold. Over-wide lead sheets — those wider than approximately 150mm without an expansion joint — will eventually fatigue and crack at the point of maximum movement, typically the crown of a curved flashing or the centre of a long step flashing run. Correctly detailed lead with appropriate bay lengths and expansion joints avoids this failure mode.
Oxidation. Lead naturally oxidises over time — the grey patina on mature lead is the protective oxide layer. In coastal and estuary environments (Hornsea, Hessle, Brough), salt in the air catalyses this oxidation faster, shortening the design life by 30–50% in direct exposure positions. Patination oil applied to new lead stabilises the surface against initial salt attack.
Physical damage. Lead is soft and can be physically displaced by falling debris, foot traffic, or ice formation. North-facing valley gutters that hold ice through January are particularly vulnerable to ice-induced lead failure.
When to Repair vs Replace Lead
Small localised cracks in Code 4 or 5 lead that are isolated failures (not part of a pattern of widespread fatigue) can be repaired with lead solder or lead patching. Where the lead shows widespread fatigue cracking across its surface — crazing or multiple small cracks distributed across the sheet — replacement is the only effective solution. Patching over fatigued lead does not address the underlying material failure.
For lead that is more than 40 years old in an East Yorkshire position, replacement is almost always more economical than repair — the lead is at or past its service life across its surface, and repair simply moves the failure point.
East Yorkshire Coastal Specification
For properties in Hornsea and on the Humber Estuary (Hessle, Brough), Code 5 lead is our standard specification for all valley linings and chimney flashings. The salt-air environment at these locations shortens Code 4 lead's service life to 15–20 years — upgrading to Code 5 extends this to 25–35 years at a modest material cost premium.
Bay Window Lead: The Region's Most Overlooked Roof
Interwar semi-detached housing dominates large parts of Chanterlands Avenue, Anlaby Road, Willerby and Beverley's inter-war suburbs, and almost all of it has a small lead-covered roof over the front bay. These bay roofs are typically the original 1930s lead, now 85–95 years old, and they are the single most commonly failing lead detail we encounter across the region.
The failure mode is thermal fatigue. Bay roofs are small, south or west-facing on many properties, and often laid as one continuous sheet without expansion provision — a specification that would not be used today. Over decades of daily expansion and contraction the lead work-hardens and cracks, usually along a line running back from the front edge. The symptom inside is damp in the bay ceiling or the wall directly above the bay window, and it is frequently misdiagnosed as a window seal problem or rising damp.
Bay Sizes, Expansion Joints and Why Old Lead Cracks
The Lead Sheet Training Academy publishes maximum recommended bay sizes for each lead code — for Code 4 flat roofing, individual bays are limited to roughly 2.25m in the direction of fall and 0.6m across, with drips and rolls between them to accommodate movement. A great deal of older East Yorkshire leadwork exceeds these dimensions substantially, because the guidance postdates the installation.
This explains a pattern that puzzles homeowners: a lead flashing that has lasted a century in one location and a lead bay roof that failed in thirty years on the same property. The chimney flashing is made up of small individual pieces, each free to move; the bay roof is one large sheet that cannot. When we replace failed leadwork we re-detail it to current bay sizes with proper drips and rolls, which is why a correctly executed replacement outlasts the original despite using the same material.
Lead Theft and Practical Alternatives
Lead theft remains a live issue in East Yorkshire, particularly on churches, commercial buildings and accessible domestic roofs such as porches and single-storey extensions. Where a property has been targeted before, or where lead is at ground-accessible level, there are two reasonable responses.
The first is deterrence: proprietary anti-theft marking systems, which are widely recognised and often reduce insurance premiums. The second is substitution. Modern lead-substitute materials — reinforced bituminous or polymer-based flashing products — perform well in domestic applications and have no scrap value. They are not appropriate on listed buildings or in conservation areas where traditional materials are required, and they do not have the 100-year service life of well-detailed lead, but for a vulnerable porch roof on a modern property they are a sensible specification.
Soakers, Cover Flashings and Why Both Are Needed
Where a pitched roof abuts a wall — at a chimney, or where an extension roof meets the main house — the correct detail uses two components. Soakers are small individual pieces of lead interleaved with each course of tiles or slates, turning water back onto the roof surface. The cover flashing is the visible stepped lead let into the mortar joints of the wall, dressed down over the soakers.
A very common shortcut is to omit the soakers and rely on a single cover flashing dressed over the tile surface, sometimes sealed with mastic. This works for a few years until the mastic fails, and it is a frequent finding on East Yorkshire extensions built by general builders rather than roofers. If you have persistent damp where an extension meets the main house wall, an incorrectly detailed abutment is the first thing to check.
Chimney Trays and Damp Proof Courses
A chimney stack is a vertical column of masonry standing in the weather, and on older East Yorkshire property it usually has no damp proof course. Water absorbed into the brickwork above the roof line travels down and emerges inside the property at ceiling level — producing damp that persists even after the flashings have been renewed and the flaunching replaced.
The remedy is a lead tray damp proof course, installed by cutting into the stack a couple of courses above the roof line and building in a lead tray linked to the flashings. It is a more involved job than a flashing renewal and costs correspondingly more, but where a chimney continues to produce damp after everything else has been addressed, an absent tray DPC is very often the reason.
Lead Codes at a Glance and What to Specify
Lead is colour-coded on site for identification, and knowing the system helps when reading a quotation. Code 3 is green, Code 4 blue, Code 5 red, Code 6 black, Code 7 white and Code 8 orange. The number relates to the historical weight in pounds per square foot, and thickness increases with it.
For domestic East Yorkshire work the practical specification is: Code 4 for soakers, step flashings and standard valley linings inland; Code 5 for valleys and chimney work on coastal and estuary property and for any position of high exposure; Code 6 for parapet gutters and small flat areas. Anything specified below Code 4 for a valley or chimney flashing on a domestic roof is under-specified, and it is worth asking which code is being used — a quotation that simply says "new lead flashings" without stating the code is leaving itself room.
